What should I do if YouTube impressions inside PMax generate almost no conversions?

A quick primer

Before writing YouTube off, it helps to understand that video advertising behaves differently from click-driven formats by nature: video is immersive, but unlike other formats, people don't always act on it in the moment; the action often comes later, after the viewing session ends. That's exactly why YouTube inventory has its own dedicated conversion metrics that don't overlap with the standard "Conversions" column.

There's an officially documented three-tier funnel here: three conversion tiers conversion correspond to the top, mid-lower, and bottom of the funnel, respectively. View-through conversions automatically exclude people who also interacted with your other ads; except for PMax for retail goals, App, and Demand Gen campaigns, they're reporting-only and don't count toward the "Conversions" column, showing up only in "View-through conversions" and "All conversions." Engaged-view conversions (EVC) count when someone doesn't click but watches at least 10 seconds of a skippable ad, then converts within the EVC window; Google notes that 70% of viewers say they bought from a brand after discovering it on YouTube, meaning the platform itself assumes a lot of delayed, non-click conversion behavior.

What to check before you touch anything

  • Are you looking only at the "Conversions" column, or also at "View-through conversions" and engaged-view conversions. Direct clicks are almost never the whole picture for YouTube.
  • Is the report segmented by Ad Event Type. That's the segment that surfaces engaged-view conversions separately from clicks.
  • Is your YouTube inventory part of PMax for retail goals, App, or Demand Gen. For those, view-through conversions are counted differently than in standard PMax, where they're reporting-only by default.
  • What conversion window applies to engaged-view conversions in your account. A delayed conversion can happen outside a narrow analysis window if you're only looking at a short period.
  • Are you judging YouTube in isolation rather than in the context of the campaign's overall goal. PMax's whole design assumes channels aren't held to the same standard individually.

Possible approaches

  • Add the Ad Event Type segment to see engaged-view and view-through conversions separately from clicks, before concluding YouTube is underperforming based on "Conversions" alone.
  • If EVCs and VTCs show a meaningful contribution, treat YouTube as working mostly at the top or middle of the funnel rather than as a direct-response channel.
  • If, even accounting for EVCs and VTCs, YouTube's contribution is genuinely small, look at the quality of the video assets and targeting itself, rather than treating low direct conversions alone as the diagnosis.
  • Don't cut YouTube inventory based on the "Conversions" column alone. First confirm you aren't missing a delayed, non-click contribution the platform reports separately.
  • Judge YouTube's results in the context of the campaign's overall goal, not in isolation. That's consistent with how PMax's cross-channel optimization is designed to work.
